如何委婉地指出同事错误?国外职场专家推荐“汉堡包沟通术”

        职场上,很多人都有和同事沟通的烦恼。比如:
        同事的工作方式不对,该如何指出他们的问题?
        对于别人的缺点,如何婉转、有礼貌地指出?
        怎样跟对方说,他的行为方式需要改进?
         
        大部分人都喜欢听赞美的话,对于批评的声音,作为成年人的我们,由于自尊心的缘故,一般都不太能接受,更不用说被同事或主管当面批评。
         
        那么,到底如何指出别人的问题,才不让别让尴尬,让气氛轻松愉快呢?
         
        这里给大家介绍一个国外流行的沟通方法:汉堡包沟通术(Sandwich Technique),它能解决职场中的大部分沟通难题
         
        1、什么是“汉堡包沟通术”?

        所谓的汉堡包沟通术,其实说来非常简单,操作起来如下:
         
        开始时候,表扬别人(正面反馈),然后中间指出需要改进的地方(负面反馈),最后再包裹上溢美之词。
         
        说白了就像我们吃的汉堡包,两片面包就是表扬,中间的一片肉就是批评的话The result is one piece of criticism wedged between two compliments)。
         
        比如下面这段话,就运用了汉堡包沟通法。
         
        Your conference website looks marvelous and well-designed. However, you made an error when writing my name on the keynote page, and I expect this to be fixed ASAP! Anyways, I look forward to your event, which will surely be very inspiring.你做的会议网站非常好,设计精良。 但是,在主题页里,你把我名字打错了,我希望这能尽早改过来。总之,我非常期待这次会议活动,一定会非常鼓舞人心。
         
        这种方法的目的就是一开始给对方一颗蜜枣,让他放松,然后指出不足(deliver the painful sting),最后再加上溢美之词,抹平批评时候的尴尬(smooth things over with a kiss and a hug)。

        这种沟通方式在国外非常流行,经久不衰。但在实施过程中,并不如我们想象中那么简单。
       
       

        2、如何正确运用“汉堡包沟通术”?
         
        很多时候,如果掌握不好精细技巧,可能的结果是对方只记住你的上下两句的赞美之词(savoring the taste of the two compliments),根本没有听进去你给的建议。
         
        比如上面那个例子,可能对方就记住你夸他网站做得多么好,会议多么鼓舞人心,而却忘了你让他改正错误这件事。
         
        那么,下面我们以上面例子为示范,来说说操作中,如何更精准地运用汉堡包沟通法。

        Step 1: Describe Your Context
        步骤1:让对方知道你的处境

        "I'm writing you while I'm packing for my vacation. Sorry about the brevity of this message."目前我正要出去度假,所以这条信息我就简单直接了。
       
       

        Step 2: List Your Observations
        步骤2:列出事实观察

        "I checked out your event website and noticed there is a spelling error in my name on the keynote page."我看了会议网站,发现主题页上,我的名字拼错了。
         
        Step 3: Express Your Feelings
        步骤3:表达你的情绪

        "I felt a bit disappointed because I had spelled my name correctly in the materials I provided."我感到有点失望,毕竟我当时给你的材料上名字是拼写正确的。
         
        Step 4: Explain The Value
        步骤4:解释你的价值观

        "It is important to me that your attendees see my name spelled correctly; they might try to find more information about me."我觉得,你们需要把我的名字拼写对,因为参会者可能根据我的名字去查找更多关于我的信息。
       
       

        Step 5: Offer Some Suggestions
        步骤5:提出建议

        "I hope someone can fix the mistake, and I will be happy to check any other information for accurateness if you like."我希望有人能把这个错误改过来,如果需要的话,我也可以帮忙检查看看其他信息是否准确。
         
        3、“汉堡包沟通术”的妙处
         
        那么,你知道这方法究竟妙在哪里吗?

        首先,你告知了对方你的处境,这样对方才能理解你。
         
        然后,你说出你的观察,但这观察不是对别人的横加指责(finger-pointing),而是罗列事实情况,并让对方知道这些事实会对你造成什么影响。
         
        比如这里,你告诉对方名字打错可能导致参会者没法据此查找更多信息,提醒对方改正名字的重要性。
         
        再然后,你需要清晰告诉对方要怎么做,做出改进,推动问题解决。
         
        所以,运用汉堡包沟通法,最重要的是陈述事实问题,并指明问题的严重性,而非对别人横加指责,让对方自然意识到修整错误的必要性。
       
        4、实例展示

         
        下面我们,再举两个完整例子,说明下到底如何行云流水运用这种方法。

        1) 第一片面包: 溢美之词 (authentic praise of something they did recently)
         
        举例1:
        “By the way, John, I have to hand it to you on that deal you closed yesterday…that goes a long way towards helping us reach our goal.”“顺便说一句,约翰,我要把你昨天达成的交易转交给你,这对于我们达成目标真是太有帮助了。”
         
        2) 中间肉:简单批评意见(provide your brief constructive criticism)
        通常来说,批评意见要尽量短,提一两条即可,多了对方感情上就难以消化了。
        并且,批评意见要能帮助他们达成目标。
         
        举例:
        “Jon, you’re so good at what you do that it’s hard to ever find suggestions on how you can improve. That said, I know you really want that promotion to Director of Sales. One skill you’re going to need in that position is analytics, and your weekly reports are currently pretty light on analytics. For you to earn that Director of Marketing spot, I recommend that you gain some mastery over analytics.”Jon,你目前做得非常好,我都找不到需要改进的地方了。他们说,你很想晋升为销售总监,是吧?但要晋升到那个位置,分析能力很关键,但从目前的周报来看,你这方面能力还是偏弱的。所以如果你想成功晋级,我建议你要加强数据分析能力。
         
        3) 第二片面包:以正向评论收尾(end on a positive note)
        到了这一步,你有三种方法可以用。
        一是重复下一开始时候的溢美之词。
        二是谈谈对方已有的进步。
        三是表扬对方愿意听进去批评的声音。
         
        举例2:
        “Jon, that deal you closed was really important and I’m thrilled with the fact that you and I can have an open conversation about working harder on analytics.”“Jon,你达成的协议对我们来说真的很重要。我非常高兴能在分析能力上和你有这么一场开诚布公的对话。”
         
        “Jon, I really admire your enthusiasm about developing yourself. You were already making headway and this analytics thing can be icing on the cake. I think it’s a huge benefit in you progressing towards the Director of Sales position you covet.”“Jon,对于你想要自我提升的热情,我非常欣赏。你已经取得了很大进步,如果再提高下分析能力,绝对是锦上添花。我觉得这对于你晋升到销售总监很有帮助。”
         
        再来看下面这个例子,如何运用这三段论的。

        “Anne, I really appreciate you chipping in for Nicole this week while she was out of the office — that type of teamwork exemplifies the values I’m trying to instill at our company.”安妮,我真的非常感谢Nicole这周不在的时候,你帮忙分担一些任务,这完全就是我想要在公司倡导的团队协作价值理念。
         
        “Anne, I know this is tough for you to hear, but you are perceived by some on the team as cocky. And I know that you mentioned that you wanted a transfer to Customer Service — well, we certainly don’t want them hearing that you have a reputation for cockiness. I recommend that you and I work together on making sure you’re not perceived as cocky.”但安妮,我知道下面的话可能会让你不舒服,但我们小团队里有人觉得你有些自大。我知道你想要换到客服部,对吧?我们当然不想让你在客服部那边留下这样的印象。所以,我觉得你和我一起来看看怎么修正你在别人心里自大的印象吧。
         
        “Anne, you’re really on the right track here. This cockiness thing is just a bump in the road and I’m looking forward to working on it with you.”安妮,你找到改进方向了。所谓的自大一说只是你职业道路上的小小绊脚石,我希望在这个问题上帮你改掉。
